Willingness-to-Pay Evidence

Is our pricing based on evidence or hope? Check which rung it stands on: assumed, stated, observed or paid. Most pricing stands on the first two, which is why we say pricing is hope wearing a spreadsheet.

Each rung

What each rung is worth

A price in a spreadsheet looks as solid on the first rung as on the last. The ladder asks where it came from.

Assumed

A price chosen from a competitor's page, a cost plus a margin, or a round number that felt right. It's a starting point for a test, never an input to a plan.

Evidence to climb

Put the price in front of a real buyer and ask.

Stated

Buyers tell you what they'd pay. Useful for the range, and unreliable for the number, because saying a price costs nothing.

Evidence to climb

Find out what they already spend on the problem.

Observed

You've seen what they pay today for the workaround: a tool, a freelancer, a staff member's hours. That's the first rung made of evidence, because the money already moves.

Ask for payment at your price, with something real in return.

Paid

They paid your price, and paid again when it renewed. The only rung that's proof, and the only one to build a plan on.

Renewals at the price, not just first payments.

Worked example

otlo: from a workaround to a paid rung.

Own venture otlo, community intelligence for the people who build communities. No prices, because we don't publish them.

  • Observed

    Community builders were already paying for reach, because social reach now has to be paid for. That was money moving before otlo existed.

  • Paid

    otlo is in market with customers paying real money. That's the paid rung, and it's why we can say otlo has willingness to pay.

  • What paid doesn't prove

    Paying proves the price, not the fit. Whether they keep paying, and keep using it, is the PMF Signal Ladder's question.

  1. Misread

    Treating a survey as a price

    Why What people say they'd pay is the stated rung. It sets a range for a test, and nothing more.

  2. Misread

    Pricing from the competitor's page

    Why Their price is their assumption, not your evidence. Your buyers' workaround is the better anchor.

  3. Misread

    Counting the first payment as proof

    Why A first payment can come from goodwill or a pilot budget. Proof is the renewal.
